How to Reclaim 10 Hours a Week with a Real Estate VA

A simple audit to find the tasks that are quietly burning your week, and how to hand them off without losing control.

Most agents we meet don't feel busy because they're showing too many houses. They feel busy because they're doing 40 small administrative tasks that nobody else can see.

The good news: the tasks that drain you most are also the easiest to delegate.

Step 1: Run a one-week time audit

For five business days, every time you finish a task, jot it in a single notes app with the rough minutes it took. Don't change your behavior. Just record it.

At the end of the week you'll have something most agents have never seen: an honest list of where your hours actually go.

Step 2: Tag every line

Go down the list and write one of three letters next to each task:

  • G if it grows the business (showings, presentations, negotiations, relationship time).
  • K if it keeps things running (admin, coordination, follow up).
  • N if it does neither but somehow ate 20 minutes.

The K and N lines are your delegation list.

Step 3: Group tasks by handoff difficulty

Some tasks delegate cleanly because the inputs and outputs are obvious: filing, scheduling, follow-up emails, listing prep checklists. Start there.

Other tasks need a short loom video before someone else can do them well. Save those for week two.

Step 4: Define done

The single biggest reason delegation fails isn't the assistant. It's a fuzzy definition of done. "Handle the inbox" is impossible. "Reply to anything from a client within two hours during business hours, flag the rest for me by 4pm" is doable.

Step 5: Review weekly, not daily

Resist the urge to micromanage every task as it happens. Set a 20 minute weekly review with your VA. Ask what slipped, what surprised them, and what to do differently next week.

What 10 hours back looks like

Ten hours a week is two more listing appointments, or four more buyer consults, or a real Saturday off. Pick the one that matters most to you and protect that block on the calendar before it fills back up.
