Email Triage for Busy Agents: Inbox Zero, For Real

Inbox zero gets a bad reputation because most advice treats it as an end in itself. It's not. Inbox zero is just a side effect of having a clear rule for every email that arrives.

Here's the system we run for the agents we work with.

The four buckets

Every email gets sorted into exactly one of four buckets within 60 seconds of being read.

• Reply now: under two minutes to handle, do it immediately
• Reply today: needs a real answer, schedule into the afternoon block
• Reference: information you might want later, archive into a single "reference" folder
• Delete: newsletters you're not reading, notifications, expired offers

No "I'll get to it later" pile. No flagging things just to feel productive.

Where a VA fits in

A VA who has access to your inbox can do roughly 70 percent of this work before you ever see it. They handle:

• Replying to scheduling and logistics emails with a templated answer
• Filing reference items into the right project folder
• Deleting clear junk
• Flagging anything that needs your judgment with a one-line summary at the top

You open your inbox to a much shorter list, with context already attached.

The two daily check times

Don't live in the inbox. Two scheduled triage windows are enough: once in the morning around 10am (after your first focus block) and once in the afternoon around 4pm. Anything truly urgent reaches you by text or phone, not email.

The Friday sweep

Fridays at 4:30pm, run a five-minute sweep:

• Anything in "reply today" that didn't get answered, answer or reschedule
• Anything older than a week, kill it or commit to it
